How to Reclaim Your Time with the Eliminate, Automate, Delegate Framework

March 05, 20255 min read

Ever feel like no matter how much you work, your to-do list never gets any shorter? You’re constantly juggling tasks, putting out fires, and wondering how other people seem to have time to actually grow their businesses while you’re just trying to keep your head above water.

I’ve been there. And for the longest time, I thought the answer was just working harder. If I could just push through, put in a few extra hours, and handle things myself, I’d finally get ahead.

But I didn’t. Because the problem wasn’t that I wasn’t working hard enough—it was that I was working on the wrong things.

That’s when I learned about the Eliminate, Automate, Delegate framework. And let me tell you, this simple system changed everything. Once I started using it, I freed up my time, focused on what actually mattered, and finally started running my business instead of letting it run me.

The Problem: Why Most Business Owners Stay Stuck

Most entrepreneurs fall into the same trap—I know I did. We believe that if we just work harder, we’ll eventually get ahead. So we try to do everything ourselves, thinking that being “busy” equals being productive.

But here’s the truth: Your success isn’t measured by how much you do—it’s measured by how much of the right work you do.

The real reason so many business owners stay stuck isn’t a lack of effort. It’s that they’re spending their time on things that don’t actually move the needle.

Think about it:

🔹 How many hours do you spend answering emails that someone else could handle?

🔹 How much time disappears into repetitive admin tasks instead of actual revenue-generating activities?

🔹 How often do you get to the end of the day feeling exhausted, but realizing you didn’t really accomplish anything meaningful?

If any of that sounds familiar, it’s not because you’re failing—it’s because you don’t have a system for deciding what’s worth your time.

That’s where Eliminate, Automate, Delegate comes in. Instead of trying to do everything, this framework forces you to focus on the tasks that truly need you—and clear the rest off your plate.

The 3-Step Framework: Eliminate, Automate, Delegate

When I first heard about this system, I realized I had been doing things backward. Instead of focusing on the work that actually moved the needle, I was drowning in tasks that didn’t need me at all.

Once I started applying this framework, everything changed. Here’s how it works:

1️⃣ Eliminate – Cut the Work That Doesn’t Matter

The first step isn’t about doing things faster—it’s about stopping the things that don’t actually need to be done.

Before you spend time on a task, ask yourself:

✅ Does this directly contribute to growth or revenue?

✅ Is this something I’m doing just because I enjoy it or because I’ve always done it?

✅ What happens if I stop doing this altogether?

If the answer is “no” or “nothing,” it’s time to cut it.

👉 Example: I used to spend hours building complex spreadsheets—ones that no one really needed. My accounting background made me love the process, but in reality, we already had tools that handled this data. The moment I let go of my unnecessary spreadsheet obsession, I freed up time to focus on the things that actually moved the business forward.

2️⃣ Automate – Use Systems to Work Smarter, Not Harder

Once you’ve eliminated unnecessary tasks, the next step is to automate anything that doesn’t require human input.

If a process happens repeatedly, there’s probably a way to automate it.

🔹 CRM systems to handle lead nurturing and follow-ups.

🔹 Automated appointment scheduling instead of back-and-forth emails.

🔹 AI tools to handle repetitive tasks like social media captions or email responses.

If a machine can do it, why are you still doing it manually?

👉 Example: I used to manually follow up with leads through emails and texts. Once I set up an automated drip campaign inside my CRM, my leads were getting nurtured without me lifting a finger.

3️⃣ Delegate – Hand Off Tasks to the Right People

After eliminating and automating, whatever is left should be delegated—if it doesn’t require your personal expertise.

The key isn’t just delegating tasks—it’s delegating outcomes. That means giving ownership to the right people and letting them run with it.

🔹 Hire a VA to manage emails, invoicing, or scheduling.

🔹 Outsource marketing or content creation to free up creative bandwidth.

🔹 Train a team member to handle client onboarding or project management.

👉 Example: The first time I delegated client follow-ups, I worried no one could do it like me. But once I let go, I realized my team handled it better than I would have—because they were fully focused on it while I was juggling a hundred things.

When you stop trying to do everything, you gain time, clarity, and the ability to focus on high-impact work.
